Why the wrong mortar destroys an old brick chimney

Short answer
Old brick needs soft mortar. Pre-1900 chimneys generally need a lime-and-sand or Type O mortar; brick from roughly 1900 to 1930 usually takes Type O or a soft Type N; post-1930 machine-made brick takes Type N. Type S and Type M are too hard for residential chimneys and cause the brick faces to spall.
The single most expensive mistake in residential masonry is not skipping maintenance. It is repointing a soft old chimney with hard modern mortar — a job that looks perfect on handover and quietly eats the brick for the next decade.
The rule: mortar must be weaker than the brick
Masonry moves. It expands in July, contracts in January, and shifts as the house settles. That movement has to go somewhere. When mortar is the weaker material, the joints absorb it and slowly wear out — which is exactly what you want, because joints are replaceable and bricks are not.
Flip the relationship and the movement goes into the brick instead. Water that would have escaped through a breathable joint gets driven through the brick body, freezes, and pops the face off. That is spalling, and no amount of sealer reverses it.
The mortar types, in plain terms
- Lime and sand (no Portland) — the softest and most breathable. Correct for pre-1880s handmade brick. Slow to cure, self-healing of hairline cracks, and it is what those chimneys were built with.
- Type O — roughly 350 psi. The workhorse for late-Victorian and early-1900s soft brick. Enough strength for a residential stack, soft enough to protect the brick.
- Type N — roughly 750 psi. The standard for most 20th-century chimneys and the default on machine-made brick. This is what most New Jersey stacks from the 1930s onward want.
- Type S — roughly 1,800 psi. Structural work, retaining walls, below grade. Wrong for almost every residential chimney above the roofline.
- Type M — roughly 2,500 psi. Foundations and heavy load-bearing. Catastrophic on antique brick.
How to tell what your chimney has
Age of the house is the first clue but not the last — chimneys get repointed, sometimes badly, and you may be looking at someone else's mistake rather than the original mortar.
The field test is simple: scratch the existing mortar with a nail. Historic lime mortar crumbles readily and often shows visible lumps of unburnt lime. Portland-rich mortar resists the nail and fractures in hard, glassy shards. If a previous repoint used Type S on soft brick, you will usually also find spalled faces immediately adjacent to those joints — the mortar survived and the brick did not.
Colour and profile matter more than people expect
Mortar colour comes from the sand, not from dye, so matching a weathered buff joint means sourcing the right sand and running test batches that are allowed to cure before anyone judges the colour. Wet mortar is always darker than cured mortar; matching against a wet batch is how you end up with a chimney that reads as two-tone from the street a month later.
The strike profile matters structurally, not just visually. A concave joint sheds water. A raked joint holds a shelf of it against the brick. Match what the original mason did unless there is a reason not to.

- Can I just buy pre-mixed mortar from a hardware store?
- Bagged pre-mix is almost always Type N or Type S. On pre-1930s brick that is too hard. Old chimneys need a batched mix specified for the brick.
- Should the chimney be sealed after repointing?
- Only with a vapour-permeable siloxane. Film-forming sealers and paint trap moisture inside the masonry and accelerate spalling.
